How to Transition from Team Member to Manager Successfully

Being promoted into management should feel like an achievement, and it is. But moving from team member to manager can also be one of the most challenging transitions in somebody’s career.

Yesterday, you were part of the team. Today, you may be setting priorities, managing performance and making decisions that affect the same people you previously worked alongside as equals.

The technical knowledge and experience that helped secure the promotion will still be valuable, but management requires a different set of skills. Making that transition successfully means recognising that the role has changed, and being prepared to change with it.

Accept That Your Role Has Changed

One of the first challenges for any new manager is letting go of their previous role. It’s tempting to remain heavily involved in the work you know best, particularly when you’re confident you could complete something quickly yourself. But your responsibility is no longer simply to produce great individual work. It’s to help the whole team perform effectively.

That means shifting your attention towards setting direction, solving problems, developing people and creating the conditions in which others can succeed. You don’t have to stop being an expert. You simply need to recognise that your expertise is now only one part of the job.

Managing Former Colleagues

Being promoted from within an existing team can create an… unusual dynamic.

People who were previously colleagues – and potentially friends – now report to you. Trying to suddenly become overly authoritative can feel unnatural and damage relationships. Equally, pretending nothing has changed can create problems when difficult decisions need to be made.

The answer isn’t to distance yourself from former colleagues, but to establish clear and consistent professional boundaries. Be open about the change, communicate expectations clearly and treat everyone fairly. You don’t need to prove that you’re now “the boss”. Credibility is far more likely to come from the way you behave than the title you’ve been given.

Learn to Delegate

New managers frequently struggle with delegation because they’re accustomed to being judged on their own output. When something important needs doing, taking care of it yourself can feel like the safest option. But continuing to hold onto everything limits both you and your team. Effective delegation gives others responsibility and opportunities to develop while allowing you to focus on the areas where a manager is genuinely needed.

It also demonstrates trust! Your team may not always approach a task exactly as you would. Providing the outcome is right, that doesn’t necessarily mean their approach is wrong.

Get Comfortable with Difficult Conversations

Management isn’t only about encouraging people when things are going well. There will be occasions when you need to address under performance, inappropriate behaviour, missed expectations or disagreements within the team. For somebody newly promoted from within that same team, those conversations can feel particularly uncomfortable, but avoiding them rarely makes things easier.

Approaching issues early, calmly and fairly prevents smaller problems from becoming larger ones. Focus on the situation and the behaviour rather than making things personal, and be clear about what needs to change.

Being supportive and holding people accountable aren’t opposing management styles. Good managers learn to do both.

Don’t Feel You Need to Have Every Answer

A new management title can create pressure to suddenly appear completely confident… but you don’t need to be!

There will be situations you haven’t encountered before and decisions you’re unsure about. Asking for advice from your own manager, experienced colleagues or other leaders isn’t a sign that you’re struggling, it’s part of developing into the role.

The same applies when dealing with your team. A manager who can say, “I don’t know, but I’ll find out” will often inspire more confidence than one who feels compelled to bluff their way through every situation.

Develop Your Own Management Style

New managers often imitate managers they’ve worked for previously, which is understandable, but eventually you need to discover what works for you. Think about the managers who brought out the best in you. What did they do well? Equally, consider the behaviours that frustrated or demotivated you.

Take the lessons from both! Effective management isn’t about adopting a particular personality. It’s about developing the communication, judgement, self-awareness and people skills that allow you to lead authentically and adapt your approach when circumstances require it.

Give Yourself Time to Become a Manager

Perhaps most importantly, don’t expect the transition to happen overnight. Management is a skill, and like any skill, it develops through experience, reflection, feedback and learning.

There will be mistakes along the way. The important thing is being willing to recognise them, learn from them and adjust your approach.

Organisations also have an important part to play. Promoting somebody into management without providing the appropriate support and development can leave even the most capable employee struggling to find their feet.
